Back in 2019, I had to pick between a flat fee or a revenue share deal with a web dev agency.

We went with the flat fee for a project in Austin, which felt safe at the time, but it capped our upside when their work brought in a ton of new clients for them. Looking back, I wonder if the revenue share would have built a better long-term partnership, even with more risk. Has anyone else faced a similar choice and how did it turn out for you?

We took the revenue share path on a big site rebuild and it was a gamble that paid off. The agency stayed invested way past launch, constantly tweaking things to boost our sales. Sure, our costs were higher when we had a good month, but their goals were totally lined up with ours. It built a real team vibe that a flat fee just wouldn't have.

Yeah, we did that with our last project and it just made everyone try harder. I mean, when they win when you win, the effort is totally different.
